Distributors lose orders for reasons that have nothing to do with the customer relationship. The account is strong, the pricing works, the buyer wants to place the order, and the item is simply not something the distributor stocks or can get this week.

Blind shipping solves that specific problem. The order gets filled, the shipment arrives under the distributor's identity, and the end customer's experience is unchanged. No new warehouse space, no new inventory carrying cost, no new product line to commit to.

How it works

Blind ship workflow

The partner sends a purchase order. It includes the end user ship-to address, required delivery timing, and any specific packing or documentation requirements. The partner sets the price to their customer. That relationship stays entirely theirs.

The order is picked, packed, and labeled under the partner identity. The carton carries the partner's packing slip. There is no Keystone branding, no Keystone paperwork, and no Keystone marketing material inside or outside the box.

Photo verification before pickup. The product is photographed inside the carton and the prepped shipment is photographed complete, and both go to the partner before the shipment leaves. This is the step that turns blind shipping from an act of faith into a documented process. The partner can see what shipped, in what condition, with what lot, before the customer ever receives it.

Direct delivery with tracking returned. The shipment moves to the end user and tracking goes back to the partner so they can proactively update their customer rather than field a status call.

Why distributors use it

Capacity without commitment. A distributor can fill a category it does not stock without buying inventory, allocating rack space, or forecasting demand on an item it sells occasionally.

Order retention. Every line a distributor cannot fill is an invitation for the customer to look elsewhere, and customers who look elsewhere for one item often stay there for more. Filling the whole order protects the whole account.

Coverage during shortages. When a distributor's primary channel is on allocation, blind shipping through a partner with access to different supply preserves service levels on the affected lines.

Geographic reach. Shipping from a different origin point can shorten transit time and reduce freight cost on orders headed to regions far from the distributor's own warehouse.

What makes a blind ship program work

Not all blind ship arrangements are equal. The ones that hold up over time share a few traits:

  • Documentation discipline. Correct packing slip, correct partner identity, no stray paperwork. One mistake here damages a relationship the partner spent years building.
  • Photo proof as standard practice, not on request. Verification should be automatic on every order.
  • Honest lead times. A partner needs to be able to promise a date to their customer with confidence. A supplier who quotes optimistically and delivers late puts the partner in the difficult conversation, not themselves.
  • Clear lane boundaries. The supplier does not contact the end user, does not market to the end user, and does not compete for the account. That boundary is the entire foundation of the arrangement.
  • Responsive quoting. Blind ship value depends on speed. A quote that takes three days does not help a partner who is trying to hold an order.

Categories that move well this way

Blind shipping tends to work best on items that are bulky, occasional, or hard to source. Gloves and other PPE, janitorial and sanitation supplies, floor marking and facility products, medical and laboratory consumables, and diagnostics all fit. So do backordered or allocated items where the partner's normal channel has been capped.
