How to Send a Backorder List That Actually Gets Filled

There is a large difference between a backorder list that gets quoted in three hours and one that sits in an inbox for three days. The difference is almost never urgency. It is structure.

A sourcing team working a shortage list is running the same lookup against dozens of distributor systems for every line on the page. Any line that requires a clarifying email stops moving until that email is answered. Multiply that by twenty lines and a complete list beats an urgent one every time.

What belongs on every line

Manufacturer and catalog number. The manufacturer's actual part number, not your internal item number. Internal numbers are unique to your system and mean nothing to a distributor database. If you only have the internal number, include the product description and manufacturer name so it can be cross-referenced.

Unit of measure. Each, box, or case. More quoting errors start here than anywhere else. A price that looks four times too high is usually a unit of measure mismatch, not a gouge.

Quantity and coverage window. How many units, and how many weeks of use that represents. Coverage window is the more useful number, because it tells a sourcing team whether partial fill helps you or not. Ten cases that cover two weeks is a different problem than ten cases that cover six months.

Priority tier. Mark each line critical, watch, or opportunistic. Critical means clinical impact if unfilled. Watch means you are running low and want position. Opportunistic means you will buy at the right price. Sourcing effort follows priority, and without tiers everything is treated as medium.

Substitution position. State whether an equivalent is acceptable and who approves it. A list that says "brand specific, no substitution" is still useful. A list that leaves it blank creates a round trip on every line.

Ship-to and dock detail. Address, receiving hours, whether a liftgate is required, and any appointment or dock restrictions. Freight quotes are wrong without this, and wrong freight quotes get revised after you have already made a decision.

Format that works

A spreadsheet with one line per SKU beats prose in an email body. Columns in this order:

Send it as an attachment, keep the same column structure every time, and keep the same file name convention. Consistency compounds. A partner who receives your list in the same format weekly can automate part of the lookup, and automated lookup is faster than manual lookup by an order of magnitude.

Cadence beats urgency

The single most valuable change most buyers can make is to move from reactive requests to a standing distribution.

Add your secondary sourcing partners to the recurring report that already exists in your system. Most ERP and purchasing platforms generate a backorder or exception report on a schedule. That report going out automatically every week means quoting starts before anyone in your department has time to worry about the item.

It also changes the nature of the relationship. A partner seeing your list weekly starts to recognize your patterns, watch for your specific items in the market, and flag opportunities before you ask. A partner who hears from you only during emergencies is starting from zero every time.

What you should expect back

A good response to a shortage list includes:

  • Confirmed available quantity, not "we can probably get it"
  • Delivered price with freight terms stated
  • Realistic lead time, including the honest answer when the item cannot be found
  • Manufacturer, lot dating where relevant, and any recall status
  • A validated alternate where the original is unavailable and substitution is permitted

If a response is missing lead time or claims availability without a quantity, treat it carefully. Quoting an item that cannot be delivered is easy. Confirming stock is the work.
